S&OP Consulting

When your plan and
your reality diverge,
we fix that.

SopFlow helps scaling FMCG, DTC, and manufacturing businesses build S&OP that actually works — clean data, executable plans, decisions that stick.

Most S&OP processes fail for the same five reasons

Scaling businesses don't break because they grow too fast. They break because their planning infrastructure never scaled with them.

"S&OP is the operating system that aligns demand, supply, inventory and financial outcomes across the business — using clean data, clear roles, and a disciplined process."
— Working definition, SopFlow
Methodology

The SopFlow framework

A structured approach to building planning that actually holds together — from the data layer up.

Methodology
The SopFlow Pyramid
A six-layer model that diagnoses and rebuilds planning from Data → Information → Tools → Processes → People → Strategy. Failures visible at the top always originate at the bottom.
The SopFlow Pyramid
Approach
The 5-Step S&OP Cycle
Demand Review → Supply & Capacity Review → Inventory & Financial Alignment → Pre-S&OP → Executive S&OP. A weekly and monthly cadence that combines operational stability with strategic alignment.
Forecast to Execution
From demand signal to operational action
A forecast is only useful if it drives action. We build the downstream connections (raw material requirements, market allocation tools, production visibility) so that the demand plan becomes something that operational teams can actually use.
Output
One Plan. One Source of Truth.
Commercial, Operations and Finance aligned behind a single approved Plan of Record — with clear decision rights, a visible assumption log, and KPIs that drive action.
About
Peter Tarr
Peter Tarr
Founder, SopFlow
Real operating experience. Ran cross-functional demand planning and S&OP across 8 international markets — building planning infrastructure from scratch to support a rapidly scaling consumer brand.
Builds what he designs. SQL, BI, advanced spreadsheet modelling, MRP scoping — the tools get built, not just specified.

"Forecast accuracy isn't something you calculate your way to. It's the result of the right people, with the right inputs, making decisions at the right cadence."

Tool-agnostic by design. Most engagements run in Excel or Google Sheets. We add structure and logic to what you already have — no new software, no capital spend required. If you have a data or analytics team, we can work with them on SQL pipelines and automation to strengthen the foundation further.

DTC Food Manufacturing · High-growth · Multi-market
From chaotic multi-market planning to integrated S&OP
Automated forecasting, integrated S&OP cadence, and data pipelines across 8 international markets. Production stabilised, forecast accuracy improved, and stock cover became predictable — during a sustained period of rapid demand growth.
Functional Beverage · SME · Fragmented planning
Zero S&OP governance to aligned planning in 90 days
Built tools, data flows, and full S&OP cycle from scratch. Alignment achieved across Commercial, Finance & Ops. Stock visibility improved, planning became proactive, and the team owns the process end-to-end.
Subscription FMCG · Demand Control · Cross-functional
When demand can be controlled, not just forecast
In subscription businesses, demand isn't only something you predict — it's something you can partially shape. By connecting the growth team's acquisition levers to a meticulous FP&A cohort model, and aligning both to the supply plan, we built a process where Commercial and Ops worked from the same number. The result: a consensus forecast owned across functions, not just handed down from one team to another.
Analytics · MRP Migration · Subscription FMCG
Replaced manual requirements work with a live MRP model
Built an MRP-style requirements model linked live to the rolling demand forecast — removing the need for an additional hire and creating visibility across short-to-long-term horizons.

FAQ

Common questions

A few things people usually ask before getting in touch.

Do I need to buy new software first?

No. Meaningful progress can often be made by improving structure, ownership and flow using tools you already have. Software investment comes later, if at all.

Is this only for businesses with a formal S&OP process?

No. SopFlow is often most useful where planning exists informally but hasn't yet become a reliable operating rhythm. That gap is exactly where the most value is.

What size of business is the best fit?

Usually growing consumer businesses with enough complexity to feel planning pain, but not yet needing a full enterprise planning programme. Typically £5m–£50m revenue. We have worked with much larger businesses that still use spreadsheet-first planning.

How quickly can we get started?

An initial scoping call can happen within a few days. For a Design & Build engagement we typically start within two to four weeks — enough time to prepare properly without a long wait. Fractional arrangements can often begin sooner.
